Overview
Grupo Superkompras, a major retail and wholesale company in Mexico, needed to modernize a mission-critical SAP environment without disrupting daily operations. Its on-premise infrastructure supported supply chain operations, inventory, sales, reporting, and expanding e-commerce activity, but it was becoming expensive to maintain and difficult to scale.
eSource Capital entrusted Globpar with delivering a tailored Google Cloud migration and SAP support model for Grupo Superkompras. The goal was clear: reduce infrastructure cost, improve uptime, increase scalability, and give the business a cloud foundation that could support future growth.
The Challenge
Mission-critical SAP dependency: The existing SAP setup powered core business processes across supply chain, inventory, sales, reporting, and point-of-sale data management. Any migration mistake could affect store operations, wholesale distribution, and customer experience.
Rising infrastructure costs: The organization was carrying the cost of on-premises hardware maintenance, data center operations, security requirements, and a growing IT support footprint.
Limited scalability: As retail, wholesale, and e-commerce activity grew, the on-premise environment struggled to handle traffic spikes, expanding product catalogs, and peak-period demand without additional hardware investment.
Frequent downtime and performance pressure: The legacy environment was increasingly difficult to keep stable, creating service interruptions and performance issues at the exact time customer expectations were rising.
High-risk data movement: The migration involved large volumes of structured and unstructured SAP data that had to be moved securely without data loss, integrity issues, or business disruption.
Stakeholder alignment: The project required internal teams to support a major operating model change, making clear planning, documentation, training, and knowledge transfer essential.
The Globpar Solution
Globpar used a structured Active Methodology to plan, migrate, validate, optimize, and support the SAP environment. The migration was built around business continuity first, so Grupo Superkompras could modernize without slowing down daily operations.
Phase 1: Assess & Plan
Reviewed the existing SAP ERP, SAP BW, and SAP POSDM landscape, including customizations, integrations, data flows, dependencies, and performance requirements.
Engaged stakeholders across departments to capture business priorities, operational challenges, migration expectations, and risk areas.
Assessed cloud readiness, including internal skill levels, security needs, compliance considerations, and support requirements.
Phase 2: Design the Cloud Architecture
Designed a scalable, resilient Google Cloud architecture tailored to current SAP workloads and future business growth.
Defined which components should be rehosted, replatformed, or reengineered based on business criticality, performance needs, and migration risk.
Outlined the migration scope, timeline, dependency plan, risk management plan, and operational guardrails.
Implemented a disaster recovery plan using Google Cloud infrastructure, along with automated backup and archiving for secure, rapid recovery.
Phase 3: Migrate Strategically
Moved structured and unstructured SAP data in controlled stages while maintaining accuracy, integrity, and security at every step.
Migrated SAP applications module by module so business-critical processes could continue operating during the transition.
Conducted functional testing to validate SAP processes, performance testing to confirm speed and stability, and integration testing to verify communication between systems.
Phase 4: Optimize & Validate
Reviewed performance after migration and applied auto-scaling and load balancing to support high- demand periods.
Analyzed Google Cloud usage to eliminate over-provisioning and control costs.
Validated the migrated SAP environment against business, performance, and operational requirements before moving into steady-state support.
Phase 5: Stabilize &a Support
Provided 24/7 real-time monitoring using SAP Solution Manager to identify and resolve issues early.
Delivered SAP Application Management Services covering incident management, root cause analysis, change management, performance optimization, system health checks, compliance monitoring, and security monitoring.
Supported internal teams with centralized documentation, configuration tracking, end-user training, IT team training, and continuous knowledge transfer.
Enabled ongoing improvement through performance reporting, benchmarking, recommendations, and best-practice guidance.
